Northgate Naturals had a label problem that didn't show up on a profit-and-loss statement until they started checking waste. In early 2023, the company was using sheet labels for a growing number of short-run SKUs, alongside traditional roll labels for volume items. From the outside, the work got done. From the sustainability ledger, it was leaking.
Label waste ran about 12% across their two plants. Reorder lead times averaged ten days. Most of the 2,000 active SKUs had their own exception, and the exceptions were the reason nobody had fixed the system.
The saddest part? Packaging labels are one of the easiest entry points for reducing a finished good's footprint, yet most companies treat them as an afterthought. Northgate didn't need a wholesale packaging redesign. They needed a better way to make the labels they already used.

Northgate is a specialty ingredients supplier with a catalog that spans food-grade oils, cosmetic bases, and industrial cleaning compounds. That last category mattered: their chemical line had to carry ghs labels, and the hazard pictograms changed often. Roll labels from two different converters meant different color standards, and the mismatch caused errors.
The short-run side was even less controlled. Different departments ordered sheet labels from office suppliers, often in small quantities, with no central specification. The result was a wall of half-used boxes.
The stated goal was to reduce waste, but the real driver was fragility. If a regulation changed, they'd be stuck with 200 rolls of outdated stock. That is a risk most sustainability plans ignore.
The First Audit: Wasted Material, Missed Deadlines, and One Big Question
We did a six-week audit. Waste rates varied by line, but the headline number was 12% overall label waste. Setups accounted for the largest share. The second largest was obsolete inventory. The third was a surprise: adhesive-backed misprints could not go into the normal recycling stream.
We mapped total cost per true label, not per roll. That changed the conversation. A cheap sheet from an overseas supplier became expensive when 17% of it ended up in landfill. The numbers forced a simple question: could they produce more of these labels in-house, on demand, without losing compliance?
That question led us to in-house production of sheet labels, but not the flimsy kind. We started looking at structured labelstock that could run through a production laser printer and still meet the durability needed for shipping and storage.

We started testing sheet labels in common layouts. The converter we partnered with suggested starting with avery labels 6 per sheet for medium bottles and avery labels 8 per sheet for small vials. The idea was to standardize the sheet formats so the same die-cut grid could run through a color laser printer.
The first two weeks were rough. The printer jammed on the adhesive stock, and one batch of ghs labels came out with the pictogram offset by 2 mm. We almost pulled the plug. The operator discovered that the jams came from curling at the edges of the 8 per sheet stock, not from the labels themselves.
By week six, we had a simple SOP. Use the 6-per-sheet layout for bottles above 100 ml, use the 8-per-sheet layout for anything tighter, and for ghs labels, run a test sheet before every batch. That was the turning point.
Scaling to 2,000 SKUs: What We Changed, What We Kept
Scaling was not about adding more laser printers. It was about changing the previous 10-day order cycle to a 3-day make-to-order cycle. Northgate bought one production label printer, kept a second as backup, and put most of the label library into digital templates.
The unsung hero was learning how to mail merge labels from excel. Once the product data was clean, the team could generate compliant label files for hundreds of SKUs in a few hours instead of waiting on a converter.
We also had to accept a trade-off. The water-based adhesive stock we chose does not have the glossy, plastic-like finish of the old roll labels. Customers did not notice, but the marketing team did. We kept the old roll labels for one high-end cosmetic line and switched everything else to paper-based sheet labels. This hybrid approach is not pure, but it is honest. Packaging labels don't all need the same substrate.
The 14-Month Scorecard: Results We Can Defend
Fourteen months after the audit, waste on printed labels is down 31%. Overall label spend per SKU has fallen about 18% because of fewer obsolete rolls and less adhesive-backed trim. The 10-day lead time is now three days.
The recycling piece is what matters to my role. By moving to recyclable paper-based sheet labels and eliminating roughly 1.7 tonnes of plastic release liner per year, Northgate can honestly call the program a circular economy step, not a green claim.
These numbers come with a caveat. Our results depend on a product mix with thousands of small-batch SKUs. A high-volume beverage company with long runs would not see the same benefit. But for a specialty supplier, the case for sheet labels was never about a single perfect material. It was about matching format to demand, measuring what was wasted, and being willing to change the workflow.
