I’m a Cost Controller at International Paper. I Don’t Buy on Unit Price.

There are about 2.1 cups of water in a 16.9 oz bottle. If you want the precise version, it’s 2.1125 cups—16.9 divided by 8—but nobody filling a cup from a bottle is measuring to the fourth decimal. That little conversion is a decent introduction to my job. A 16.9 oz bottle looks like it was designed around a nice round number. It wasn’t. It’s 500 mL, converted into ounces so the label doesn’t feel metric. Same drink. Different unit. The moment you compare two prices using the wrong units, both numbers stop meaning anything.

I’m a cost controller at International Paper. Over the past six years I’ve approved and audited purchase orders for paper stock, printed packaging, corrugated boxes, and supplies that nobody notices until they run out. My job is not to find the lowest number on a quote. It’s to keep the final cost close to what I put in the budget. The finished piece felt wrong—too thin, too flexible, ink showing through on the inside panels. We reordered with expedited shipping. The “savings” disappeared, and then some. Unit price won the comparison; the budget lost around $1,800. That story is the whole argument.

If you hand that to a printer as inspiration and say “match it,” the conversation has to start with actual decisions: trim size, page count, paper finish, text versus cover weight, binding, bleed—the whole spec sheet.

This is where “same thing for less” usually falls apart. “Brochure paper” isn’t a single item in a catalog. Standard equivalents: 80 lb. text is around 120 gsm, 100 lb. text around 150 gsm, and 80 lb. cover is about 216 gsm. These conversions are approximate, but they’re the usual reference points in the industry. Text and cover aren’t different thicknesses of the same thing—they’re different categories with different basis sizes. Quote one when you meant the other, and somebody saves $200 on a purchase order and spends $900 fixing it.

Then there’s color. “Just match this red” is not a specification. Pantone’s color matching guidelines set brand-critical tolerance at Delta E below 2; Delta E from 2 to 4 is noticeable to trained observers, and above 4 is visible to most people. If a print vendor can’t talk about Delta E, the cheap quote isn’t cheap—it’s a gamble with reprint money. And one more: print resolution. Commercial printing is built around 300 DPI at final size. A screen grab at 72 DPI looks fine on a monitor and like it was printed through gravel on paper. None of this shows up on a one-line price comparison. All of it shows up on the invoice.

Packaging lesson from an American Flyer 322

Here’s the same logic in a box. Last year a relative asked me to help sell a vintage American Flyer 322—an S-gauge steam locomotive from the mid-century era, die-cast metal, maybe 70 years old and worth more with its original packaging than without it. The winning bidder lived across the country. Shipping it looked simple. It was not.

Option one: a $12 retail box with bubble wrap. Option two: a sturdier corrugated box with a die-cut insert that held the locomotive’s shape, around $28. That $16 difference felt like exactly the kind of thing a cost controller should question. I’ve made the cheap-choice mistake before. A 70-year-old cast-metal engine with delicate rods and a drawbar will not survive three days of parcel sorting in a box full of empty space. If it arrives broken, you’re not out $16. You’re out the sale price, plus return shipping, plus the discount on a damaged item when you relist it.

I also finally took dimensional weight seriously after that. Carriers charge for the space a package takes up, not just what it weighs, so an oversized box costs three ways: more filler, higher billable weight, and a bigger chance of damage. The properly sized box with the right insert is the cheapest insurance you can buy for anything with moving parts.

Full disclosure: I’m not a packaging engineer. I can’t tell you how to design a corrugated insert or which flute to specify. I can tell you, from years of reading invoices, that companies cut packaging specs from budgets first because packaging has no marketing face. That is a mistake. It shows up later, in returns and refunds. Total cost always finds you.

Where total cost thinking stops

I’m not going to pretend total cost analysis is the answer to every purchase. For one-off items under a couple hundred dollars, stuff that never touches a customer, or anything where failure means “we ran out of water” instead of “we shut down a production line,” I still buy on price and accept the risk. Time is also a cost, and perfect analysis has a price, too.

And let’s be clear about who is not writing this: a paper scientist, a packaging engineer, or a lawyer. When the job needs structural corrugated design, a complex color standard, or contract language, I bring in specialists.
